The cost of OTA dependence

OTAs bring reach, and every booking they take has a price.

OTAs reach travellers few hotels could reach alone, and they charge for it. The headline commission is only part of the bill: effective rates climb when hotels pay for visibility programmes and promotions[1]. Worldwide, intermediaries continue to command the hotel segment[2], so without steady effort, share tends to drift their way.

Direct can still hold its ground. Across 2,713 European hotels, 51.3% of 2025 business came direct and 29.9% through OTAs, with Booking Holdings taking 68.8% of OTA bookings and Expedia Group 16.6%[3]. Even there, the direct share has slipped from 57.6% in 2013[4]. Your own market's mix will differ, and the levers stay the same: price, presence, speed of reply and follow-up.

Win the guests who search your name

A guest who types your hotel's name has already chosen you. If an OTA listing or ad sits above your website, you pay commission on a guest you'd already won. Brand search ads, a complete Google Business Profile and free booking links keep that guest with you, and clicks on free booking links cost nothing[6].

Price is the first thing guests check

More than half of the European hotels in one study said OTAs had undercut their rates at least occasionally[5]. If your website shows a higher price than an OTA, even by a little, the guest leaves. Can a hotel really win bookings back from the OTAs?

Yes, gradually. The quickest gains usually come from guests who already search your name, so brand search, parity and a better mobile booking engine come first. Repeat guests and CRM follow, and they build direct share month after month.

Should we leave the OTAs altogether?

No. OTAs bring guests who might never find you on their own, especially first-time visitors and international travellers. The aim is a healthier mix, with OTAs filling the gaps while your own channels take the guests who were already looking for you. We keep your OTA listings sharp while direct share grows.

Can we offer a lower rate on our website than on the OTAs?

That depends on your OTA contracts and the rules in your country, so we check both first. Member rates for logged-in guests and added-value perks are common ways to make booking direct worthwhile without cutting the public rate.

Do we need a new booking engine?

What are free booking links, and how do we get them?

They're the unpaid links to booking sites, including a hotel's own website, that Google shows with a hotel's prices in search and Maps. Clicks cost nothing. To appear, your rates need to reach Google Hotel Center through a connection, usually from your booking engine or channel manager provider.

How do you measure direct booking growth?

Direct share of room nights and revenue, cost per direct booking, commission saved against the OTA rate, repeat-guest bookings and enquiry reply times. We report them monthly against the starting point from your audit.

How long before we see more direct bookings?
